This article grew out of a conversation I had with Wellbeing Consultant and Embodied Leadership Coach Jess Jasch for our Find Grow Keep podcast. We spoke about stress, burnout and very practical ways leaders can support themselves and their teams.
What do we mean by leader wellbeing?
Leader wellbeing is the capacity to stay present, make sound decisions and sustain energy over time, even when pressure is high. It is not about perfect calm. It is about having tools to regulate your nervous system, make space for others and keep moving in the right direction.
Why does wellbeing matter to performance and retention?
When leaders feel resourced, teams experience clarity, steadier decision making and fewer rework loops. That shows up in customer outcomes and retention. If you want a simple way to frame the business case, connect wellbeing to risk and productivity. Fewer errors, faster cycle times and better retention follow leaders who model healthy ways of working. For a deeper dive on the retention link, see our post on wellbeing and retention.
What is the difference between healthy stretch and system stress?
A little stretch energises people. System stress is different. It is friction that sits inside how work gets done. Conflicting priorities, unclear ownership and back to back meetings are classic signals. Over time, people lose access to executive functions like planning and perspective taking. Relationships strain. If that sounds familiar, start by managing workload to prevent burnout so your fixes target the system rather than blaming individuals.
How do I spot early warning signs in myself?
Ask three quick questions at the end of a tough day.
- Did I breathe before I responded or did I react on autopilot?
- Did I move my body between meetings or sit without a break?
- Did I set one boundary today, even a small one?
If all three answers are no for more than a week, you are likely running hot. Pick one micro reset from the list below and practice it daily.
What should I say when I notice changes in a team member?
Many leaders worry they will open a conversation and not know how to fix it. You do not need the fix. You only need a safe start. Try this script.
Gentle check in
Nothing bad. I have noticed you seem a bit different the last couple of weeks. Are you doing okay I want to make sure you are supported.
If they open up, ask one powerful question. What do you need to be successful over the next month Then co create two small actions. If you suspect they need specialised support, make time for them to book it and follow up. Leaders who feel uncomfortable with people conversations can start here, and this post on managers who do not like the people stuff will help build confidence.
What role does mindfulness play if I am not into meditation?
Think of mindfulness as training your attention. Three to five slow breaths before you speak in a meeting counts. A one minute senses scan counts. Practiced consistently, these tiny resets help you stay present when things heat up. You never need to talk about mindfulness to use it. You can simply make it a team ritual.
What team rituals reduce stress quickly?
Small, visible habits reset the nervous system and shape culture.
- Begin meetings with five slow breaths. Cameras off is fine.
- End meetings with a sixty second silence so people do not sprint straight into the next call.
- Turn recurring one to ones into a calm anchor. Begin with one human question, then move to priorities.
- Create buffer blocks around complex work so deep thinking is protected.
What does a stressed leader look like and how do I reset?
Stressed leadership often shows up as narrow options and rigid decision making. You might find yourself clinging to a single approach because there is no energy left to consider alternatives. Here is a two-week reset that many leaders find useful.
- Add a five-minute buffer before and after your most demanding meeting every day.
- Use the before buffer to set an intention, for example, listen for root cause, ask one clarifying question.
- Use the after buffer to complete the stress cycle. Walk to the kitchen, breathe out for twice as long as you inhale, write one line that captures your decision or next step.
Consistency is the secret sauce. It teaches your body that on and off are both available.
What micro practices can I use today?
Pick two and practice them for a fortnight.
- Breathe slowly from your driveway to the end of your street before you start the commute.
- On a bus or train, feel your feet on the floor for one stop and notice your breath.
- Put your palms flat on the bench while you make dinner and feel the texture under your hands.
- When your calendar pings, take one slow breath before you click join.
- When you close your laptop, extend your exhale for a count of six.
These micro practices pair well with strengths based leadership because they help you notice what is working, not just what is wrong.
How do I help without becoming a counsellor?
Your role is to notice, to ask, and to make work easier where you can. Three leadership moves make the biggest difference.
- Make support easy
Ensure your team knows how to access your EAP or local equivalent. Offer time in work hours to make appointments.
- Design workloads on purpose
Use your planning sessions to remove low value work and clarify ownership.
- Model boundaries
Say, I am stepping away for twenty minutes to reset after that call. If anything is urgent, text me. Otherwise I will reply when I am back. When leaders model boundaries, teams feel permission to do the same.
What if the culture itself is creating stress
Sometimes the hard truth is that habits and expectations have drifted into unhealthy territory. If lunch at the desk is a badge of honour or weekend emails are assumed, that is a culture pattern. Start by calling it in rather than calling it out. Share what you are noticing, explain the impact, then make one visible commitment to a new norm. For a wider reset, explore axplore how to fix a toxic culture so the system supports healthier behaviour.
How do I upskill managers for wellbeing conversations
You do not need a complex program to get started. Build capability with short, practical modules that fit around the flow of work.
- Spotting early signs of strain
- Running humane one to ones
- Co creating simple adjustments
- Knowing when and how to refer
Selection also matters. If you are moving someone into their first leadership role, use our checklist on questions before promoting someone to a manager to reduce risk and set them up for success.
Quick scripts you can copy and use
The gentle check in
I have noticed you seem a bit different the last couple of weeks. Are you doing okay I want to make sure you are supported.
The invitation to co create
What do you need from me or from the team to be successful over the next month Let us list two specific things we can try.
The support referral
Would it help to take twenty minutes now to book an appointment with our EAP or your GP I can hold the fort while you make the call.
The boundary model
I am taking a short break to reset after that client call. If anything is urgent, text me. Otherwise I will reply when I am back.
The team ritual nudge
Before we start, let us take five slow breaths together. Cameras off is fine.
A manager checklist you can use this quarter
Use this list in your next leadership meeting. Pick two actions and make them visible commitments for the next ninety days.
- Normalise humane check ins. Every manager books monthly one to ones that start with a human question.
- Make support easy. EAP details sit on your intranet and in your team chat, and managers offer time to book appointments.
- Design workloads, not firefights. Remove busywork and clarify ownership.
- Protect energy on purpose. Encourage real lunch breaks and be explicit about sending fewer after hours emails.
- Build short regulation rituals. Start meetings with one minute of breathing and end sprints with a ten minute debrief and reset.
- Track the right signals. Pair output data with pulse questions about energy and focus.
- Strengthen psychological safety. Reward early signals and protect dissent.
- Upskill leaders. Short practice based sessions beat long theory modules.
Bringing it together
Leader wellbeing is not about perfection. It is about presence and practice. Start conversations without needing all the answers. Invite people into their own solutions. Use small, consistent rituals to help the body complete the stress response so the brain can think clearly. Protect the energy that lets you lead well today and still love your work next year.
